Fourteen-day onboarding, compressed to 22 minutes
Multi-step automation that turns a signed contract into a fully-provisioned client

A professional-services firm was losing 4-6% of signed clients during a two-week manual onboarding. We built an orchestrator that takes them from signature to first working session in under half an hour.
What was breaking
- Every new client triggered ~40 manual steps across 7 tools β provisioning, contracts, invoicing, workspace setup, intro emails.
- Ops lead was spending 11 hours per new client, and 4-6% of signed clients quietly churned before their first session.
- Compliance required an auditable trail of every provisioning step, which the manual workflow could not produce.
How we built it
- Modelled the full onboarding as a deterministic state machine in n8n, with an AI layer only where judgment was required (email tone, edge-case routing).
- Every step writes an immutable audit log to Postgres, satisfying the compliance requirement out of the box.
- Built a human-in-the-loop console: exceptions are surfaced to ops with one-click resolution instead of dropping into email.
- Contract signing (DocuSign) is the single trigger β everything downstream fires automatically within seconds.
Under the hood
- Trigger: DocuSign signed-contract webhook
- Orchestration: n8n state machine with typed state transitions
- Provisioning: Stripe subscription + workspace + Slack channel + Notion space
- Communication: personalized welcome sequence with brand-voice evaluator
- Audit: immutable Postgres event log, exportable for compliance
- Exceptions: single-pane operator console with one-click resolve
What changed for the business
How it shipped
Shadowed two live onboardings end-to-end and documented the 40-step manual runbook with the ops lead.
Built the deterministic orchestrator, wired provisioning APIs, and shipped the exception console.
Enabled autonomous mode for the first cohort of clients with real-time observability dashboards.
Handed over the workflow definition, evaluators and audit tooling. Ops lead now owns changes.
What operators said
βThe audit trail alone would have been worth the engagement. That we also gave a week and a half back to every client is what convinced the partners.β
